Given the choices, I would opt for the 6.5 TD.Choose a pre-electronic model for swap simplicity.Go big. The work during the swap will be just about the same. Get as much displacement and horsepower/torque as you can.

I'd go for something really off-the-wall, I mean if you're going to do something different do something different. There's always the "4-cyl Cummins from a bread truck" route, those are still rare enough to be interesting. A friend fabbed a Leyland (I think) diesel, complete with compression release, into a mid-70s F100 which may have involved more fabrication than you're up for but it's still doable. I still have plans for my Volvo TD60, but I'm not sure if it's going into my stripped K10 or if I'll look for a 89-93 Cummins Ram in order to have something already set up for the diesel, as far as weight goes.

Something else I'd like to try sometimes would be an air-cooled Deutz, just for the uniqueness factor :D

From what I understand 250HP is well within the range of possibilities for a 3.9L Cummins, and many of the performance upgrades for the 12-valve 5.9L Cummins will work with the 3.9L. It's a heavier-duty engine than the 6.2L/6.5L and will last longer, especially if you keep it in the middle of its range (around 150-160HP.) As far as getting them, the easiest way will probably be to find out who buys the old bread trucks in your area and parts them out.
